That doesn’t automatically mean 4,000 is enough.

Another supplier may offer a better price at 100,000. Forecast too aggressively and cash gets tied up in capsules—possibly custom-colored, printed or packaged capsules that are difficult to use elsewhere if the product changes.

So the first order shouldn’t begin with:

“What’s the lowest quantity we can buy?”

A more useful question is:

“How much inventory do we need to learn from the market without creating a supply problem if the product performs well?”

For buyers exploring low-MOQ aluminum coffee capsules, that’s the balance worth finding.

First Separate “Minimum Order” From “Right First Order”

MOQ is a supplier constraint.

First-order quantity is a business decision.

They influence each other, but they aren’t the same thing.

MOQ tells you the smallest quantity a supplier can reasonably provide under a particular production setup.

Your first-order quantity should reflect how much your business expects to use before replenishment becomes available.

That distinction becomes clearer when comparing standard and custom capsules.

At Kervoo, standard aluminum coffee capsules can start from one carton of 4,000 pieces, subject to stock availability. Samples are also available before a production order.

For customized OEM projects, around 20,000 pieces per design is generally a more practical production starting point.

Those are supply-side parameters.

They tell you what’s commercially possible.

They don’t tell you what your first sales cycle will consume.

<img decoding="async" because that’s the minimum.

Likewise, a business that has never sold a capsule shouldn’t automatically commit to a very large custom run simply to reduce unit cost.

Start With a Sales Range, Not One Forecast

New-product forecasts have a habit of looking more accurate in spreadsheets than they are in real life.

Suppose the launch plan says:

“Expected sales: 20,000 capsules per month.”

Where did that number come from?

Existing customers?

Retail commitments?

Distributor orders?

Website traffic?

Or simply the target the team hopes to achieve?

The source matters.

For a new product, it can be more useful to create three scenarios:

Lower case

Expected case

Higher case

ตัวอย่างเช่น:

Lower case: 8,000 capsules/month

Expected case: 20,000/month

Higher case: 35,000/month

These figures are examples only, not market benchmarks.

Then ask what happens to the first order under each scenario.

Does inventory last nine months if demand is low?

Does it run out in three weeks if demand is high?

Scenario planning exposes those risks much more clearly than one “precise” forecast.

Don’t Treat All Planned Sales as Equally Certain

A confirmed distributor purchase order and an optimistic sales forecast shouldn’t carry the same weight.

This sounds obvious, but first-order planning sometimes combines every potential sales channel into one number.

It helps to separate demand by confidence.

ตัวอย่างเช่น:

Committed demand:
orders or contractual requirements already known.

Highly probable demand:
existing customers with a strong indication of purchase.

Forecast demand:
reasonable expectation based on historical or comparable products.

Aspirational demand:
what the business would like to sell.

The terminology doesn’t matter much.

The distinction does.

The first order should protect known and reasonably probable demand while being more cautious about inventory purchased purely against ambition.

This is especially important for custom capsules because excess inventory isn’t always flexible.

<img may sound manageable.

Until it becomes:

10,000 Espresso

10,000 Lungo

10,000 Decaf

10,000 Single Origin

Now you’re not managing one inventory position.

You’re managing four.

If Espresso accounts for 60% of actual demand while Single Origin accounts for 5%, the equal split quickly becomes inefficient.

This is one reason new brands often benefit from keeping the first SKU structure relatively focused.

Every additional SKU creates another forecast, another inventory position and potentially another color, lid or packaging requirement.

Before increasing the number of variants, ask:

Does the market need this distinction now?

Or can we learn from fewer products first?

A smaller number of well-supported SKUs can often generate better market information than a broad range where every product is understocked—or overstocked.

Cash Flow Matters Even When You Can Afford the Inventory

The question isn’t only whether the business has enough cash to place the order.

It’s what else that cash needs to do.

A new capsule launch may also require money for:

Coffee.

Filling.

Lids.

Retail packaging.

Freight.

Import-related costs.

Marketing.

Distributor terms.

Samples.

Photography.

And the next replenishment order.

Putting too much capital into empty capsule inventory can leave the rest of the launch underfunded.

This is why the lowest unit price can be misleading.

A large order may save money per capsule while requiring substantially more cash before the first unit is sold.

For a first launch, liquidity has value.

It gives the business room to learn and change.

Customization Changes the Cost of Being Wrong

Over-ordering a standard capsule and over-ordering a fully branded capsule aren’t the same mistake.

A standard product may have other uses.

A capsule printed with your logo, produced in a specific color and paired with SKU-specific packaging has much less flexibility.

If you change the coffee.

Rename the product.

Update the brand.

Remove the SKU.

Or discover that another color sells much better.

Custom inventory can become obsolete.

That doesn’t mean new products should avoid customization.

It means customization should reflect confidence.

A brand with committed retail distribution and existing customers may be comfortable committing earlier.

A startup testing an unfamiliar market may benefit from validating demand before moving too far into dedicated inventory.

The deeper the customization, the more expensive a forecasting mistake can become.

Your First Order Must Last Until the Second One Arrives

This sounds almost too obvious.

It’s also where many first-order plans become too optimistic.

If the first 20,000 capsules sell well, how quickly can you get the next 20,000—or 100,000?

Don’t consider production time alone.

A complete replenishment period can involve order confirmation, production, inspection, packing, export handling, international transport, customs and local delivery.

If the capsules are customized, preparation may also differ from stock products.

This creates a useful test:

Under the higher-demand scenario, when would we need to place the second order?

If the answer is “before the first order even arrives,” the initial quantity or replenishment plan may be too aggressive.

On the other hand, if the first order covers a year of expected demand in the lower scenario, inventory risk may be excessive.

The first order and second order should be planned together.

Freight Can Make Very Small Orders Economically Awkward

A smaller first order lowers inventory exposure.

But international freight doesn’t necessarily fall proportionally with product quantity.

Some logistics costs occur per shipment rather than per capsule. Very small orders can therefore carry a relatively high freight cost per unit.

Empty capsules also occupy physical space relative to their weight, making packing efficiency relevant to freight economics.

This means buyers shouldn’t optimize only one side of the equation.

Smallest inventory possible

isn’t automatically equal to

lowest commercial risk.

A very small order may require rapid repeat shipping, creating additional freight cost and supply pressure if sales accelerate.

Before deciding quantity, compare a few realistic scenarios:

Smaller initial order + earlier replenishment.

Moderate initial order + standard replenishment.

Larger initial order + lower purchase frequency.

Then compare cash exposure, freight, unit price and stockout risk together.

Samples Are Cheaper Than Inventory

A first production order shouldn’t be the first time you learn whether the capsule works.

Before quantity becomes the main question, resolve the basic product questions.

Does the capsule fit the intended brewing system?

Can it run on the filling equipment?

Does the selected lid seal correctly?

Does the filled product brew as expected?

Does the appearance meet the brand requirement?

Using coffee capsule samples before a production order gives the business a much cheaper environment in which to discover these issues.

That’s important because reducing first-order quantity doesn’t solve a specification problem.

4,000 wrong capsules are still wrong capsules.

Validate first.

Then decide how many validated capsules to buy.

A New Product Doesn’t Need Its “Forever Order Quantity” on Day One

First-order planning is sometimes approached as though the buyer needs to find the perfect purchasing quantity immediately.

They don’t.

The first order should produce something valuable beyond sales:

information.

Actual sell-through rate.

Demand by SKU.

Customer response.

Reorder behavior.

Filling yield.

Freight economics.

Once those are known, the second order can be better than the first.

And the third can be better again.

For a new coffee capsule product launch, that’s a healthier way to think about purchasing.

The first order isn’t the final supply-chain model.

It’s the first real dataset.

The lowest MOQ and the safest first order aren’t always the same number.

We’ve seen buyers focus heavily on reducing the first quantity, then discover that a strong launch creates immediate pressure for a second shipment.

We’ve also seen the opposite: a buyer chooses a larger quantity for a better unit price, only to change the product before that inventory is consumed.

Neither situation means the buyer made an obviously bad decision.

New products involve uncertainty.

After more than 10 years manufacturing aluminum coffee capsules, we’ve found that first-order conversations become more useful when they include three things:

expected sales range,

replenishment timing,

and how much customization is tied to the inventory.

Those three factors usually tell us much more than asking for MOQ alone.

At Kervoo, the 4,000-piece standard carton and the approximately 20,000-piece starting point we generally recommend for customized OEM projects provide useful production boundaries.

The buyer’s market still decides what the right order is.

A Simple Way to Calculate a Starting Range

There is no universal first-order formula, but buyers can build a useful range.

Start with:

Expected sales during the full replenishment period

plus

an appropriate buffer for demand uncertainty

minus

any usable inventory already available.

Then test the result against three things:

Supplier MOQ.

Cash available for the complete launch—not only capsules.

Freight economics.

Finally, run the result through your lower and higher sales scenarios.

If the low-demand scenario leaves an uncomfortable amount of obsolete inventory, the quantity may be too aggressive.

If the high-demand scenario creates a stockout before replenishment can arrive, the quantity may be too conservative.

You may not find one perfect number.

That’s fine.

A defensible range based on actual assumptions is much more useful than a precise quantity based on guesswork.

คำถามที่มักถูกถาม

How many coffee capsules should I order for a new product launch?

There is no universal first-order quantity. Buyers should consider expected sales during the full replenishment period, demand uncertainty, MOQ, SKU count, cash flow, customization and freight before choosing a starting quantity.

What is Kervoo’s minimum order for standard aluminum coffee capsules?

When stock is available, standard products can start from one carton of 4,000 capsules. Samples are also available before a production order.

What quantity is practical for a customized OEM capsule project?

At Kervoo, around 20,000 pieces per design is generally a more practical starting point for customized OEM production. The appropriate purchasing quantity still depends on the buyer’s actual demand and project requirements.

Should I order more capsules to get a lower unit price?

Only when the saving makes sense after inventory, cash flow, freight and demand risk are considered. A lower unit price can become expensive if the additional capsules remain unused.

Should a new brand start with standard or custom capsules?

It depends on how important customization is to the launch and how confident the brand is in demand. Standard products can reduce early inventory exposure, while customization can provide stronger brand differentiation when volumes justify it.

“What’s your MOQ?” It’s one of the first questions buyers ask when launching a capsule product.
